“Lean” Management. “Lean” Leadership.

 WHEN “LEAN” IS FAT!

 

The buzz word in today’s management circles is “LEAN” — not as against a lamppost, but as trimmed back to basics and making the most of computerized technology to produce a measure of quality efficiency. This is a fantastic concept that works in manufacturing (such as with Swiss Screw precision parts, and with automated equipment operations).

Unquestionably, implementing LEAN can make a difference. The problem is that –as with MBWA and Quality Circles and Theory X and Theory Y and JIT and scores of other management and leadership approaches– too many leaders desperate to make a name for themselves by shaking up their organizations tend to latch on to the latest fad, and expect nirvana.

With LEAN, too many advocates of quality leadership in management are attempting to put this square LEAN peg in a round ultimate consumer hole. The result for many of these forced marriages — especially in healthcare (doctors, hospitals, and facilities of every description)– is that they can end up victimizing themselves by a rush to “leanness.”

It’s not unlike cutting back food consumption to lose weight, then ending up dizzy and disoriented. In other words, too much reliance on streamlining the process can easily overshadow the basic thrust of an organization’s purpose.

Consider for example, what the last few letters (hint: Not “EHR” or “EMR”) in healthcare, are all about. All the cost efficiencies and lightning record retrieval systems in the world cannot come close to the only thing that –in the end– really matters:  care.

Of course a LEAN approach in healthcare can mean more accurate, more efficient, more rapidly delivered patient care. But buying into LEAN as if it were the end-all, be-all, ultimate solution to healthcare is like saying that the process of flying the plane is more important than the pilot. And that may well be the case some day but, for now, reality dictates that computer technology apps are simply tools to afford providers the opportunities to provide better quality patient care.

Use LEAN. But give careful budget and strategic planning consideration to the kinds of staff training and practice development avenues that far override the values of LEAN, such as:

1) Staff, patient and patient family communication. [A world-leading hospital I am intimately familiar with has robots delivering meds to patient rooms, but staff physicians who file endless numbers of computer reports don’t read one another’s reports, or communicate with each other. Few even have direct contact with the nurses dispensing the drugs!]   

2) Staff, patient, and patient family stress management [Did you know that the more relaxed a patient is, the more accurate the diagnosis can be and the better the response will generally be to treatment? The better the odds for reimbursement too, not incidentally! Patients and their families seek trust and  reassurance. LEAN may set that table, but only physicians, nurses and professional staffs can deliver the meal.] 

Target your budget and your process emphasis behind the kinds of communication skills and stress management training that providers and provider support staffs most need and least often get if you really want LEAN to work. Diets are great if you stick to them, and success often reduces itself to maintaining an ongoing dialogue about it with someone who supports your pursuits.

HOLDING ON. LETTING GO.

HOW LONG

 

CAN YOU HOLD ON?

 

Maybe a year? Y’think? Six months? Hmmm? Three or four weeks? Whew! Hours perhaps? Ack! First of all, if your answer is “forever” or “a lifetime” or “long enough,” you may want to revisit your brain because if you’re not living IN it, you’re dangerously close to fantasyland.

One thing I’ve learned in this blessed long life I continue to have is that NOTHING on Planet Earth is permanent. Nothing! That may be no surprise to scholars who know that circa 2600 years ago, the Greek philosopher Heraclitus said “Nothing is permanent except change!(Pretty heady stuff for a guy that old, eh?)

Q. 

What are we talking about here?

Businesses? Families? Friendships?

Entrepreneurial ventures?

Professional practices? Our minds?  

A. 

All of the above!

 

We “hold on” in five different (yet mostly intertwined) ways:  financially, emotionally, intellectually, physically, and spiritually. And most of the reasons we hold on are anchored in shifting sands. We have numbed ourselves with fear of failure. We have built artificial (and, admittedly, often flimsy) protective walls around our endeavors, pursuits, and ourselves.

So what am I saying? We should all run out and be more carefree? Take bigger risks? Throw away everything we’ve worked hard to earn? Change horses in mid-stream? Stop paying taxes? Buckle under to competitive pressures? Cut off shaky relationships instead of working them through? I’m saying it may be time to reassess what we’re holding onto, and why.

What’s the worst thing can happen by taking a couple of minutes out tonight and thinking through what is and isn’t worth it in your life —  your business or practice, your family, your relationships, your finances, your emotional stability, your intellectual pursuits and development, your body, your sense of spirituality and religious commitments.

Give yourself the benefit of doubt. Just dabble in this arena of yours for a few minutes. Think hard about what it’s all worth, and what you can and are free to choose to do right this minute by making a decision to change things for yourself for the better . . . and then choose it, and do it. It’s really not so hard –and can be fun– once you put yourself on the path.

Letting go may seem –and even feel– hard, but it’s a piece of cake compared with the stress and strain of hanging on to a piece of fantasyland. In the end, for all humans everywhere, reality wins. So why not grab it now and ride it to the finish line? — Your business. Your relationships. Your self. Old song lyrics:

We may never pass this way again.”

What’s Your Expiration Date?

Are You Expired

                               

Or Inspired?

 

When did you last check your expiration date? What did it say? What does it say now? What happens if you go past that date? You rot? You crumble? You turn green? You become poisonous? You get taken off the shelf? People pass you up and reach way in the back behind you to bring up some fresh dude who doesn’t expire until 2015?

If this describes you, or you worry about it, or you think it’s inevitable, you’ve got a problem, brother (sister), and it’s time to take a few steps on your own behalf. First off, do a few chin lifts and take some deep breaths.

Don’t run to look in the mirror. Just imagine yourself looking driven and productive and successful as you once were, or perhaps you presently are but feel like you’re on the wrong side of the hill.

Contrary to popular belief, life is not all about discovery. It’s about making the most of what you’ve got to get yourself and others to where you and they want and need to be. It’s about energy and drawing on strengths, acknowledging but by-passing –not struggling to overcome– weaknesses. It’s like knowing what you can and are willing to spend before you go shopping.

Yes, you’re right! That’s called leadership! Genuine leadership has no expiration date. It may shift gears at certain ages or after certain accumulated experiences, but true leadership –like true grit, true integrity, true honesty, true passion– doesn’t fade or need to reinvent itself. It simply is.

How to get it? How to keep it? How to have it take you far beyond someone else’s (or your own) imagined idea of your expiration date reduces itself to being forever on the alert to what INspires you rather than to what EXpires you. So it’s a matter of attitude? Hmmm! That’s over-simplified! Hmmm? There’s more to leadership than attitude! Hmmm?

Well then, if leadership is all about attitude, what does anyone need to read a blog post for, since attitude is a matter of choice, and we can just choose it? Do you trust yourself to just choose it, and stay with that? So maybe the difference between expiration and inspiration is self-trust? Hmmm.

Two “Takes” On Life for Entrepreneurs . . .

AS ZIG AND ZIGGY SAID . . .

to hopefully join Ziggy for some fun and enjoyment “there”!)

What’s the point? Entrepreneurs have a way of becoming so driven and preoccupied by the race to achieve their ideas, they rarely take enough time out to enjoy what they already have, like family and friends, and life itself. They can also become so readily entrenched in “doing” for themselves and the growth of their ideas, they can often forget about helping others.

If, like many entrepreneurs, you think you have been put on earth to better mankind by pursuing your great ideas to the exclusion of taking time outs for your self and your family and friends, or to the exclusion of taking time to help others in their moments of need, you might want to revisit your sense of reality and the purpose of your life and business leadership.

My recommendation for how to proceed with this thought for the next minute is to simply take one more step and have a little fun by entering “Ziggy” in the search window to the right, then scan the three blog posts that surface, then enter “Zig Ziglar” in the search window and scan the fifteen or so blog posts that mention or quote him.

I promise –that between the two quick searches– you’ll be amused or prompted to action, if not both. Most assuredly, you will be as I have been by re-skimming these posts, enlightened. I stand humbled by the inspiration I draw from each. You?

MIXED MESSAGES

When is a pat on the back

                                              

actually a kick in the butt?

A client tells you your service is great, then complains about it later to others. Assuming nothing changed along the way to erode the value of your praiseworthy performance, your sense of anguish may simply be the result of of a mixed message. Mixed messages find their way into everyday business exchanges with increasing regularity.

“Pretty good job . . . for a woman!” is a typical example. “You’re doing this the right way, but you need to slow down and think it through better!” is another. Have you ever heard something like: “We need to move forward with plans to collaborate, but not at the expense of our own department (division, team, group)?”

Mixed messages are nonproductive. Mixed messages often couch hidden agendas. Unlike much problem solving that requires “two to tango” and cannot be realistically addressed by a single entity alone, mixed message situations can be resolved by one person taking preventive measures. These include paraphrasing, note taking, feedback, diagramming, and offering/ requesting examples. 

1)  PARAPHRASING. Instead of simply taking statements at face value and then squirming with them later, ask: “Do I understand you correctly to mean . . . (and repeat back what you think you heard, using your own words)?”

2)  NOTE TAKING. The biggest problem with note taking is that most people do not take notes. And even when they do, they fail to directly request the speaker to allow for it. “Would you mind please slowing down on (or repeating) that point for me  so I can make note of it because I don’t want to forget what you said.” is not just called for; it’s flattering to the speaker. But write it!!

3)  FEEDBACK. Speakers need to pause periodically and take inventory: “How are we doing here so far? Do you have any questions? Is all of this information clear?” Listeners need to politely interrupt periodically and take inventory: “Excuse me. Can we take a ‘Time Out’ minute here to summarize this last bit of information? I want to make sure I understand what you mean.” Write it!!

4)  DIAGRAMS. When speaker or listener is not 100% sure that communications are clear, ask for a diagram of the information; arranging keywords and ideas visually helps ensure accuracy, and can often illuminate a new perspective.

5)  EXAMPLES. Ask for them. Very few exchanges of information fail to become transparently clear when examples are offered and discussed.

Getting tangled up in miscommunication can be frustrating and annoying, and stressful. One person who is determined to “get it right” the first time, and who is willing to accept that it may take longer and be more work, will ultimately experience greater accuracy in dealing with others, and accuracy spells success.

SMALL BUSINESS OWNERS

THINKING BIG WINS!

 

I see small businesses every day that think small and stay small:

Vehicles and signs and ads and websites that show phone numbers without area codes; radio and TV commercials that fail to say what town a business is in, or what the address is; owners who resist free global promotion opportunities (like Twitter and LinkedIn and Facebook and BizBrag) because they think of themselves as catering to small town communities and local markets.

There’s no surer way to guarantee staying small and never earning the big-time sales you’re capable of.

If you want to get big, STOP THINKING SMALL!

For many, small, local business is a great way of life and a totally satisfying experience, but for those who seek to grow and generate revenues worth writing home about, it may be time to open some doors in your brain and realize that your body, your life, and your business are what you think they are. (READ THAT AGAIN!) Whatever you think something is, it is.

If you think of yourself as fat, you are and will be fat. If you think of your life as happy, it is and will be happy. If you think of your business as growing and successful, guess what? So the question is not what’s wrong with the business or the economy or with  you? It is instead what are you imagining it (or yourself) to be? And, how can you change that?

Start with accepting the three realizations that:

  1.  Thoughts are things and what you perceive is what you believe.

  2.  You are what you think about.

  3.  Your behavior (in this case, your ability to think differently about things) is a choice. 

                                           

Be a detective about yourself and your motives. Why would you choose to think and act small? If your answer sounds like an excuse, it probably is. Why would you choose to offer an excuse? What can you do –starting right now– to confront the reality of what you think you’re capable of, and go for it? What mental roadblocks are in the way? How can you remove them?

Why do you think top advertisers say things like “DO IT!” and “IT’S INSIDE YOU”? The old Eagles song, “Take it to the limit” is yet another reminder. You have the choice and can choose this very minute to change, to make a difference, to start thinking BIG and HAPPY and THIN or whatever it is that you want. Thinking hard and consistently yields results!

Small business owners and operators invariably run their businesses –and practice human resource, industry/profession, and community leadership– by trial and error. The trade-off for not following all the latest corporate mumbo-jumbo leadership trends and fads, and time-consuming “time-proven” techniques is instantaneous adjustment.

That translates into what Grandpa always used to say was the most desirable of all business traits: “being able to turn on a dime.” Of course Grandpa ran a five and ten-cent store and could hardly have known that in 2012, no one would much care about a meager dime. It won’t even make a phone call or (Thanks to Starbucks) pay for a cup of coffee anymore.

Only by being able to ‘turn on a dime,’ or ‘shift gears quickly,’ can a business adapt to rapid market changes without skipping a beat. This, of course, may not be so critical an asset for an insurance broker, as for a retailer… or for a repair shop, as it might be for web design or writing services, as just a couple of examples.”

                                                                   

Nonetheless, all the big-time, extravagant methods that corporate muckity-mucks use to justify their existences with overkill assessment processes –from weeks worth of focus groups to statistical analysis paralysis— don’t add up to anything close to what can be achieved with the entrepreneurial respond-adjust/trial-and-error method.

This is not to suggest that all leadership decisions should be seat-of-0the-pants, knee-jerk, shoot-from-the-hip reactions. It is rather to say that the amount of time it takes to plan and analyze every step tends to be proportionally related to failed decision making.

Leaders lead by leading.

                                                     

No one was ever a successful business leader who spent inordinate amounts of time and energy studying past actions and events, and then planning and worrying about the future.

What separates entrepreneurial success from corporate lethargy is acting out possibilities on the spot, making adjustments on the fly, taking reasonable risks, and living most of the time in the present, here-and-now moment.

Entrepreneurs are invested in making their ideas work, instead of covering their butts and justifying decisions.

Trial and error may produce some black and blue bruises along the way, and probably a great many more than your big-business counterpart will encounter while slogging along through the white shirt and tie quagmire. When the focus is here and now, there’s no time to dwell on errors or worry about where you’re going.

Flexible goals? Yes! Stifling long-term plans? No! . . . Think it. Try it. Do it. Adjust it. Do it again. Make it happen.

Couples Who Work Together

Mom and Pop Businessess

                       

Are Alive and Well In

                          

Every Industry

Because so many entrepreneurial ventures are launched, or brought on by, or result in hardworking people who also share a couple relationship (and because the marriage and work relationship I had with my wife lasted over 25 years), it seemed appropriate to devote a post to the subject. Maybe a couple of experience points here can benefit others?

  • FIRST: If you are in a love/work relationship and not killing each other every night, congratulations and God Bless You! You have somehow managed (or are at least still managing) to beat the odds. Being the spouse of a business owner or the spouse who is the brains behind the business owner (or are an involved but not-married business couple!) makes you special!

Very few relationships can withstand the attack on emotional, rational, and physical sensibilities that are brought on by the stress of running a business together, while living under the same roof. It’s important to stay “here-and-now” as much as possible. Have flexible, specific, realistic, due-dated goals (and write them down!), but remain focused on the present.

RELY ON HUMOR.

                                                          

It takes a special way of relating to one another that requires greater sensitivity and sense of purpose than  a typical marriage where one or both partners leave the home each morning and return each night. I have often counseled to paint a line around the bedroom doorway and threshold beyond which, business discussions are not allowed . . . and communicate, communicate, communicate! Listen, listen, listen!

  • SECOND: Extreme trust and extreme sacrifice are the two characteristics of successful work/love relationships that cannot be compromised under any circumstances . . . ever! The temptations will be endless, but violating your love/work partner’s trust or not pulling your share of the load spell instant business failure, and often instant relationship failure too!

This distills down to being constantly conscious of not putting yourself in situations that could undermine the well-being of either your work or emotional relationship. Don’t go out partying on your own. Don’t hang out at bars or strip-clubs or trade show suites when you’re on business trips. Don’t wear provocative outfits when you’re on the road or attending meetings. Making a business and a relationship work at the same time requires integrity.

In other words, don’t ask for trouble

 because you’ll surely find it.

                                                               

Working couples need to accept that friction will always be present. The trick is to work at making it be positive and productive friction. It takes far greater tolerance, patience and understanding than a non-working-together-couple relationship. The trade-off is that working couples–two people with one mindset–are almost always more effective and successful than flying solo.

HAPPINESS IS THE WAY!

Happiness IS the way!

                                                                                                                                                                                                                                                                                                                                                                                                                          

Stop looking for the finish line. Watch your feet. Happiness is not the destination. Happiness is the journey.

If you’re having trouble getting that message, it’s because you’ve consciously or unconsciously chosen to set yourself up to get brainwashed into thinking that nothing of any value exists besides the future. Well, in fact, dwelling on the past that’s over and can’t be changed is equally neurotic to being focused on the future that hasn’t yet come . . . and may never!

This futures mindset is a common occurance with salespeople who live to reach and exceed their weekly and monthly and quarterly and annual goals. Nothing wrong with goals that are specific, realistic, flexible, due-dated, and written. But the blind pursuit of any target that doesn’t measure up to all five of those criteria is simply a futile wish-list chase into fantasyland.

Talk with a car salesperson to get a better perspective on how happiness gets lost under reckless abandon to achieve a rigid inflexible goal at all costs.

If a goal is flexible, for example, and it’s clearly not going to be met, it needs simply to be changed — change the amount, the time period, the process, the methods, etc. Effective goals are not meant to be etched in concrete. Meaningful targets are always moving. Effective goal achievers move with them by glancing ahead and staying firmly anchored in the present.

What makes focusing on the future unhealthy? It quickly and easily turns away from being a positive and constructive direction when it stealthily tip-toes over the line into worry. Worrying is a complete waste of time and energy. It produces absolutely nothing except negative stress which rapidly produces illness.

Okay, you’ll grant me that worrying is worthless, so if that’s the problem, what’s the solution? It’s not a magic answer because each of us handles stress differently. So here’s a list of the most common solutions that most people tend to practice in one form or another. Try what sounds right for you, and what seems practical at the time.

Then keep trying until something works, but don’t quit on yourself!

Yoga; swimming; jogging; workouts; walking; singing; dancing; deep breathing; massage therapy; crafts; playing with a baby; playing with kids of any age; playing with pets; keeping a journal or diary; visiting another close environment (woods, beach, etc.); reading fiction; watching a cartoon; drawing/sketching/painting; fixing a meal (if this is not something you usually do); listening to music with your eyes closed . . .

The point is to know when you’re starting to feel stressed (this can be the most challenging part of the solution) and then to stop whatever you’re doing and do something different for a minute, an hour, a day . . . whatever’s appropriate for you, now.

Business is NOT life or death!

She reminded me of this shortly before her life struggles ended this past March at age 55. She had reminded me of it often over the last 25 years of our marriage . . .  almost always after my face retreated into my hands bemoaning some frustrating situation or another that I had somehow boxed myself into. I’m told everyone does this on occasion?

If you’re an American, you probably grew up with the conviction that everything you had to deal with every day –from school and Scouts to college or trade school and a career to marriage and family raising– was (is) a contest!

Admittedly, in a nation dominated by sports performance and competition at literally every level of life, it’s hard to grasp that “life is not a contest.”

But it’s NOT a contest.

(Workaholics, please re-read those last five words!)

  • Life is a gift. It is a blessing. We either consciously or unconsciously choose to embrace it, or choose to waste it.

  • Life is a waste when it’s obsessively dedicated to ultimately meaningless, make-believe values — making money, acquiring things, trying to impress, being self-serving and self-indulgent, putting others down, bullying, chastising differences, thinking and acting dishonestly.

                                                  

How much of our precious time on Earth is wasted each day trying to get even; trying to undermine, manipulate, or represent ourselves as more than what we are; trying to pretend; trying to bait those who are weaker into our arena so we can defeat them or make them look foolish? Can any of that possibly be serving our true best interests?

If the answer to that question about how much time, by the way, is anything more than one minute, it may be worthwhile to think twice about Kathy’s quote. In other words, is our purpose here on this planet to make a difference?

How important is integrity?

                                   

Kathy wasn’t suggesting that we all abandon competition and head for some mountaintop to meditate on our navels. Of course we have to be responsible to earn a living and pay our bills. But what she was saying was that there’s a whole lot more to life than having such narrow pursuits d-i-c-t-a-t-e human existence.

Entrepreneurs get pounded over the head with these finger-waving “take time to smell the flowers” thoughts because they tend to disappear into a product/service development zone to the exclusion of friends, family, and many of life’s joyful experiences. They substitute the pursuit of “success” to the exclusion of what’s around them. I know because I’ve been there.

But I’ve come to realize that return on investment is not the sole province of business. ROI has also to do with having an ongoing sense of humor, a conscious effort to cultivate only positive stress, making room in our lives for living, keeping our promises, and being perpetually focused on service to others.
