Keeping “Family” Out Of The Family Business!

When you add

                           

a splash of red

                                     

to a sea of blue,

                                   

people stop

                                              

noticing the blue…

                                                                                           

     My wife Kathy (God Bless Her!) has been my business partner for 23 years. It takes an extraordinarily special relationship to survive and thrive in the same workspace AND the same homespace. 

     Oh, but don’t thinkI have a limited perspective on this. I’ve worked with every kind of FAMILY business imaginable … from restaurants, HVAC, farms, clothing, sewage, chiropractic services, heart surgery, landscaping, mattresses, trucking, dentistry, lumber, accounting, candy and travel, to manufacturing of computer and rocket-ship parts that fit under your fingernail. And that’s just my tip- of-the-iceberg list.

     Yeah, you might say, but just doing their brochures and websites doesn’t put you in the thick of things. How do you know what it’s really like? As a management consultant, trainer, coach, and counselor, believe me I’ve seen it all. I’ve managed succession planning, rookie coaching, crisis intervention, family foundations, partnership formations, partnership separations, and one fist fight.  

     The biggest problem with family business is family. Family relation-ships are a hotbed of emotions. Consider the statistics that claim every one comes from a dysfunctional family, which means there are an awful lot of weirdos out there. When the dysfunctional types become part of the family business, people see the business as dysfunctional. When you add a splash of red to a sea of blue, people stop noticing the blue.

     When high emotions reign in a family business, you can be sure the business will not be a recommended long-term investment. Business ventures can be immensely emotional and supercharged, but keeping control of all that energy requires great leadership finesse, objectivity, and balance.

     Imagine a ship in a stormy sea, with an angry, blood-vessel-on-the-cusp-of-bursting, near-incoherent, screaming captain at the controls. You’d want to be figuring out the quickest route to the lifeboats. Some family businesses keep these stormy sea antics below deck, but they still take their toll.

     Here’s the good news: None of it is necessary. Here’s the bad news: Only a handful of family business leaders have the good sense to realize a proven professional can help grow the business AND save the family. The basic principles of anger management, stress management, time management, communication skills (especially effective listening), goal-setting, and leadership transparency are the ingredients of family business transformation and success. Someone who knows how and when to use these tools can help you get the red splash out of your sea of blue, and steady the controls.  

     The more generations involved, the greater the need. The more family members involved, the greater the need. The solution direction is simple. It takes a commitment to want to succeed, a willingness to share “dirty laundry” with an “outsider” (and a sense of partnership and perseverance with that outsider) to combine forces to make a difference.

     Family business growth and development is directly tied to the 4 R’s: Receptivity, Responsiveness, Responsibility and Respect. If those are present, an experienced coach can help them all work for the good of the business, and the good of the family.

“It’s not my job!”

So, ARE you the Boss, or not?

(Part I of II)  
                                                                                  

     Other than bad news from your accountant, there’s very little you can hear that’s worse than, “It’s not my job!”  Nor does it make any difference which of those four words is most emphasized (and of course the absolute worst place any boss can hear these words is when an employee says them to a customer!).

The example, though, serves to make a point:

You’re “The Boss” . . . What’s YOUR job?

 

     If you want to start making more money by tomorrow morning, you’re going to have to change a few things. If you’re going to change a few things, you have to be very clear and keenly aware of what exists right now — beforeyou charge in with your wheelbarrowful of shovels, dynamite sticks, battering ram, hammer and nails, concrete, and power tools.

     Probably the most important first step (which, by the way, takes at least 3-6 seconds!) is to accept the fact that the sooner you can get yourself to STOP thinking of yourself as a “business owner” or “operator” or “manager,” the quicker you’ll get to that money-making part. Why? Because . . .

Because  the minute you think of yourself as some title, like “the owner,” there are certain defined behaviors and privileges that go along with that title, and each of those is limiting.

They unconsciously require you to behave in certain ways.

They actually block you from exercising your true entrepreneurial pursuits, your innovative ideas, and your ability to move your business forward in high gear.

 

     To put aside your self-imposed limitations, you must first put aside your thoughts of being “the owner/operator/manager,” and start to think of yourself as more of the free spirit that started your business, or that started working with it from that very first day. Remember that? You were all cranked-up and uninhibited in your thinking?

     Forget about what happened since then and focus on where you are right this minute. And as for “down the road,” if you know where you want to end up, don’t waste time checking the finish line; stay with your heartbeat and pulse and breathing! 

     This “New You” also needs to throw off any and all “Get Rich Quick” schemes. Reality note:There is no such thing! Forget about all those slick email and Twitter and Facebook and YouTube come-ons and one-time-only deals that promise transformation of your life and business into an overnight kingdom for just four easy payments of $29.95.

     Instead, you might give some thought to what you could do for your your business yourSELF for the $119.80 [oh, right, “plus S&H” . . . or now it’s “P&H” . . . “P” for Processing. Apparently “Shipping” is now free and you pay only for “Processing.”  Hmmm, “Processing” PLUS “Handling”? Aren’t employees PAID to do “S” and “H” and “P”?  Is somebody double-dipping?]

     Okay, here it is. This is what you’ve been waiting for . . . 

          To get ready to make more money starting tomorrow morning: 

1) Start focusing on what you can do immediately to shed your mental cloak of limitations that revolve around BEING (insert your title), and instead take 3 bold, positive steps toward framing your business in some exciting new, more realistic, more authentic, more transparent directions.

2) Order more deposit slips.

Are You Lurking In The Past?

Leadership’s a funny thing, especially when running a small business. The more we try to figure out what went wrong, the less we move forward. Big unionized companies and government agencies can afford the luxury of assigning task teams to look back and determine who did what to whom and why and wherefore.

Small businesses can go broke while their heads are turned.

More than any other organizational entity on Earth, small businesses must remain the most flexible and the least concerned with exploring, assessing, and resolving old problems. In other words, if it’s broke (and not impacting the lifeblood of our business), we need to step over or around it and move on. Fixing stuff takes too much time that is better spent with forward motion … innovative leadership by example!

We need to remind ourselves that anything longer than a minute-old is:

  1. Fantasy (because it’s not in the here-and-now present reality of time and space) and
  2. Over with and impossible to change.

HOW do we keep our minds focused on the reality of what we’re dealing with day to day —  instead of what happened last week, or yesterday, or an hour ago? The fastest and most effective way that tens of thousands of successful business owners and managers use to accomplish this (and, by the way, that’s free, and takes all of 60 seconds!) is to simply take a couple of deep breaths.

     For specific reinforcement on this, take a quick side trip with your mouse and click here to take some deep breaths.

     The bottom line is that no matter what method we use . . . checking our watches, turning up the music volume, pinching ourselves, playing with a puppy or a baby, taking a slug of ice water, rubbing our foreheads briskly or rubbing our hands together briskly, phoning our desk lines with our cell phones and talking to ourselves (well, okay, maybe just let it ring once!) . . . if it works and it joggles our brains into the present moment, it’s a good method. We need to keep using it.

Recalling past incidents, problems and solutions, accomplishments can have a positive effect on our here-and-now decision making as long as we are consciously managing those “Back to the Future” visits from our present existences.

We get ourselves in trouble when we choose to allow ourselves to get lost with past thoughts, reveries, daydreams, nostalgia … whatever we want to call these experiences. Why? Because getting stuck in those mental journeys  is rarely if ever productive and — in a work setting — will almost certainly not help us establish or maintain the forward motion we need to grow our businesses.

   Is it very unlike running down the field carrying the football, and suddenly stopping to think about the circumstances surrounding your last touchdown?

Small business leaders must prompt, promote, and maintain continuous forward movement, be prepared to “turn on a dime” as the expression goes, and stay focused as much of the time each day as possible on the customer, supplier, employee, market opportunity that’s smack dab in front of our faces, not dwelling on history. Save that journey for your accountant.

IS TIME MANAGING YOU?

Are You

                              

Juggling Seagulls?

                                     

     Draw a bullseye with two rings around it and label the center space: FAMILY & PERSONAL, then label the innermost ring space: WORK & BUSINESS, and then label the outer ring space: FRIENDS & OTHER ACTIVITIES.

     Copy each heading onto a separate column or separate piece of paper. Then list the most appropriate items/ people/places/ things in each category. Allow yourself one minute per list. 

     Put the list down and walk away. Get some water or a cookie or just stare out the window. (This is like a little ginger between sushi pieces.) Then return to your target and lists. The amount of “blur” between your bullseye and your next two rings will indicate how “fastlane” your life is right now.

I say “right now” because this is a here and now exercise: what goes in each part of the target can change by next week, tomorrow, tonight, or within the next 6 seconds!

In fact, when life gets too hectic, it’s a useful device for daily assessment, for helping you sort out and stay focused on priorities.

                                                   

     Whatever blur does occur, whatever lack of definition exists between the three areas should give you a good heads up on how efficiently or inefficiently you are using your time, as well as the extent of your allegiances to each entity that is taking time and attention from your life.

     Once you’ve done this little diagnostic study on yourself, and have a good overview of your current activities and involvements, you need to decide if these pieces are where you want them to be.

     Are you spending too much time with your business and not enough with your family, for example? Or, are you so caught up in someone else’s problem that you haven’t made time to solve your own?

     I once found myself so sucked into a Chamber of Commerce project to boost town retail traffic, that I ended up working nights and weekends just to catch up with my own business (which was not retail and stood to gain nothing from the initiative).

     The crunch infiltrated my time commitments to my family. The small disruptions that surfaced were clearly the tip of cataclysmic explosion. I extracted myself from the C of C mission and discovered — lo and behold! — the retailers I was knocking myself out to promote didn’t care enough to pick up the ball for themselves.

This is NOT to suggest that voluntary community work is not worthwhile. It most certainly is. But it’s a good idea to look before you leap. For your own good, as well as the cause involved, such engagements are most successful when they are clearly defined, clearly justified, and clearly scheduled.

Plus –realistically — where choice is involved (vs. for example, an emergency), no one should ever commit to helping others who is not coming from a position of strength to begin with . . .

  • A sick teacher is an ineffective teacher.

  • A cashpoor business cannot donate to charities.

  • A business owner who’s preoccupied with family survival issues or debt collection issues cannot be an effective sales leader.

     Draw your target again tomorrow. See if anything changes. Can you make something change? Maybe if you stop juggling one fewer seagull, it will fly away!

DELAY is for lawyers, not entrepreneurs!

     Well, isn’t that nice? We just lost all the lawyers who regularly visit this site (probably at least 3!) when they saw that this was going to be an encouragement-to-act presentation.

     Lawyers are, after all, heavily invested in maintaining the status quo, in creating and fostering delay. Trying to get an attorney to read about the need to take action steps is like trying to get a chiropractor with back pain to visit an orthopaedic surgeon (or vice versa!).

     Will Rogers was the right voice for entrepreneurs. Nothing speaks louder than action. And odds are almost universally that when in doubt, some action is always better than no action. The important thing is to stay flexible as you act… whether it’s on the football field, the factory floor, your website or in the middle of a customer sales pitch.

     Taking action — as in business decision making, customer service, sales pipeline pursuits, marketing, value-adding to products and services, opening new revenue channels, strategic planning, stimulating productivity. and designing innovative management approaches — is the true mark of leadership.

     Nothing is gained in business by waiting. Not any more. Not in today’s lightning-paced world of communication, not in this economy.

     Does moving forward before you have all the information you think you need, make you feel nervous and prompt you to worry about outcomes? Okay, truth: You are not alone (A) and as Henry David Thoreau once said, “All we ever have is limited knowledge” (B), so use what you know to determine and update and act.

     Short of a life or death decision (which, thankfully, not many of us are called on to make very often), if your action turns out to be wrong: Stop the train at the next station. Get down onto the platform. Brush yourself off. Collect feedback. Listen. Get your bearings. Get onto the next train. Just keep moving.

Why College Degrees Are Meaningless

You’re going to work for a

                                                 

living SOME where, right?

                                                   
Recommended: Print & pass to a business hopeful attending or considering college
                                                                                                                  

     So you’ve earned a PhD, an MBA, LLB, MD, MS, MA, and all kinds of bachelor and associate degrees. You are Mr. or Mrs. (maybe “Dr.” ?) Joe (Josephine?) College, in the flesh. And the academic credentials got you a decent job. Now what? Do you seriously believe your 4.0 grade average means you’ve got what it takes to thrive … even survive?

     After your punishing (and expensive!) labs, coursework, exams, thesis papers and consulting with so-called “Academic Advisors,” if you have learned anything less than HOW to put ALL of the following to work, you’re in big-time trouble, and college put you there.

     Can you honestly say you have learned how to practice (and hopefully excel at) ALL of these attributes?:

  • Making Decisions
  • Managing Stress
  • Managing Time
  • Managing Customers
  • Communicating Clearly
  • Being a Leader
  • SELLING
  • Delegating
  • Innovating
  • Being a Team Player
  • Listening and Giving Feedback
  • Organizing
  • Empathizing
  • Respecting Others
  • Being Genuine, Honest and Transparent
  • Valuing Experience
  • Accepting Criticism
  • Setting and Pursuing Goals
  • Being Accountable and Cultivating Trust
  • Avoiding Political and Psychological “Games”

     Give or take perhaps a couple of the above items, these are the attributes that add up to being effective in business or professional practice (ANY business or professional practice) and without which, your road to success will be a long one indeed, especially if you aspire to a forward-moving or productive management position.

     Good leaders do all of these things well. So do good salespeople. All good leaders are also, not incidentally, good salespeople [SEE TOMORROW’S POST ON THIS SUBJECT!]  

     What’s sad about all this is that institutions of higher learning (other than a very small handful that do in fact address a number of these subjects as part of academic platforms on, for example, nursing and entrepreneurship and some behavioral sciences like human development) not only scoot around these issues; they outright reject them.

     Colleges and universities (again with rare exception) fail to value reality. They are invested in fantasizing on the past which will never come again, or the future which hasn’t yet arrived, and may never. They refuse to acknowledge their hands in front of their faces.

     So YOU end up losing out to an arcane system of learning that fails to deal with preparing students for life in the real world. It’s true.

How do I know? I’ve worked extensively in creative roles with Fortune 500 companies, as a consultant with entrepreneurial businesses and professional practices, as a management trainer for over 20,000 business and healthcare executives, and as “Professor of the Year” at a major university and two colleges. I’ve been in the thick of it.

     You DO have a way out. There IS hope. You need to first accept that you’ve been taught subject matter, not real life applications, not how to succeed. Second, you must commit to yourself to learn as much as you possibly can about yourself as possible.

The more you know about what makes you “tick,”

the more skilled and successful a leader you will be.

GET YOUR BUSINESS SELF TOGETHER!

Listen To Yo Mama!

                                                                                                             

     Remember those stern warnings  you used to get, but don’t anymore because now you’re a hot-shot business owner or manager and you don’t need anybody telling you what to do anymore?

     Remember being told  to “Listen To Yo Mama!” and you would study your feet and mumble some feeble “Yes’am” or “Yessir” then back out the kitchen door with your tail between your legs because you knew in your heart that Mama was right? Remember?

     And nobody dares tell you that stuff now, now  that you’re the boss? Ah, but bear with me here. Just read a little more. Why? Because you don’t sign my paycheck, so I can tell you what I think straightout! Here it is. Ready?

     If you don’t take care of you,  you can’t be any good to anyone else . . . and you certainly aren’t going to make your business work from a hospital bed! (Sound like Mama?) Well, my dear blog visiting business-minded muckity-muck, just because nobody is on your case about if and when and how you take care of your SELF, doesn’t excuse you from stepping up to the plate!

     Yeah, yeah, yeah,  you say. But you know what? If you don’t eat right, nobody else will do it for you. If you don’t sleep right, nobody else will do it for you. If you don’t exercise enough, nobody else will do it for you. If you don’t quit smoking and drink in moderation, nobody else will do it for you. If you don’t switch from drugs to vitamins, nobody else will do it for you.

     Oh, and of course, if you don’t take enough deep breaths: http://bit.ly/Bb1Tw . . . well, there are machines that can help. The bottom line is that when you are not taking care of you, you are not taking care of your business, and the whole enchilada is YOUR CHOICE!

     We CHOOSE our behavior.  Okay, so why on Earth would you choose to want to continue with self-destruct behaviors that will kill you AND your business (as MY mother used to put it) in two shakes of a lamb’s tail (and THAT’s pretty quick!) when you have SO much opportunity ahead of you?

     Do us a favor, okay?  When you wake up tomorrow morning, clap your hands together twice as Zig Ziglar suggests, and say (with as much enthusiasm as you can):

OH BOY! WHAT A GREAT DAY TO GET UP AND GET TO IT. I BELIEVE SOMETHING WONDERFUL IS GOING TO HAPPEN TO ME TODAY!”

     Then keep choosing  to take care of your SELF all day because you’ll be choosing to get both your business self and your business together like you’ve never been together before. Go on, do it! Just do it for three days in a row. You might surprise yourself . . . and maybe even jumpstart your sales! (and this advice is not only proven; it’s cheaper than a lottery ticket!)

BUSINESS GREED KILLING BASEBALL

Growing a Fan Base of Kids

                                    

…with Midnight World Series?

                                                

(Not only is it a shame, MLB; it’s a disgrace!)

                                                                                                  

     Suffering through the whole big greedy business mess of a World Series  between two teams that deserve each other: The Yankees who have outright ruined the sport with their money, and The Phillies who have no sense whatsoever of representing “The City of Brotherly Love,” I keep thinking that baseball was never intended to be a business in the first place.

     Okay, granted that today’s professional sports must be businesses to survive,  but baseball has gone WAAAAAAY over the top! Major League Baseball (MLB) has reduced itself to a big-money steamroller business that excels at the inbreeding and token wrist-slapping of steroid-juiced players, and that follows the lead of greedy aggressive marketing management people who could care less about flattening out the public’s already-shrinking wallets.

     Oh,  there’s good reason for that?

     First of all, will somebody please explain to me how MLB proclaims incessantly that it is  commited to cultivating young people as fans, and then schedules championship playoffs and the World Series at hours too late at night for young people to watch (or even listen to)? What’s wrong with DAYTIME? Broadcast media can’t charge as much?

     Perhaps someone could offer a reasonable explanation?

     Yes, of course.  MLB is now running games earlier than other recent years (reminiscent of “Less fat than our original chips!”). And how about “beginning next year,” MLB will be scheduling games even earlier (“Wait ’til next year!”??). Aha! Then there’s the great explanation that kids stay up later now than they used to (Oh? When they’re going to school earlier the next day than ever in history?).

     I would really like  to hear more about these points.

     Then there’s The WORLD Series  that fails to allow other countries in the world to compete!  

     Why does this seem  like bang-your-head-against-the-wall material? 

     So the dilemma  we’ve been boxed into is whether we encourage young people to be interested in sports and play them for fun and exercise and identify with REAL heroes (like Cal Ripkin, for example) who represent the heart of what sports is supposed to be about, OR do we encourage kids to pursue the business of sports with its untold billions of dollars (and routinely associated drug experiences) to be had, OR do we dissuade children from sports (and the grasps of greed)?     

     What’s going on here?  Do these thoughts bother you?  Maybe it’s just me.  Maybe nobody else gives a damn about how this next generation is growing up (or dwarfing down?)?      

     I think there must be something  parents and grandparents and others concerned about the destruction of sports can do to bring about change.  Do you?  What do you suggest?  Comment below.  Anything you think is okay.  Some action is always better than no action.

TASKS OF AVOIDANCE

Stop with picking your

                                        

yellow leaves, already!

                                                                                            

     How many times a day, a week,  do you leave your desk to pick yellow leaves from the office plants, abandon your construction site for the nearest donut shop, surf the web while waiting for a conference or call, watch some horrendous network news on a waiting room TV, burst your energy balloon trying to think of who the person across from you reminds you of?

     Have you really nothing better to do?  Of course you do. So HOW do you choose to while away time that you have so much less of than you could possibly imagine, in even your wildest dreams? Notice I’m asking you to deal with PROCESS. What are the steps you go through to arrive at the point of workday lingering, daydreaming, hanging, dawdling, puttering, lazing?

     If you do this a lot, btw,  you are surely a government or corporate employee. [Don’t be offended; mindset-wise, there really is very little difference, you know, except that corporate folks actually have to turn a profit to earn a living.] Hopefully, you simply drift off occasionally and that’s it. If it’s more than once or twice a week, though, you may be part of the problem!

     Here’s a bright spot or two on this subject…

     BUT, maybe you care not,  and can’t even concentrate enough to find a towel to throw in. Well, if THAT’s the case, think quick and hard about the last person who surprised you by dying. Is that where your lackadaisical, ambivalent, noncommittal, ass-dragging, not-give-a-damn attitude is taking you? Hmmmm. Getting a little heavy-handed there, huh? Well, no, not really…not if this message arrives in time to be a wake up call.

     The point is  that we need to be –as Henry David Thoreau once urged– forever on the alert! It’s VERY easy to slip into nonproductive, time-wasting tasks of avoidance that become hard to account for when we’re not getting where we want to go.

     I don’t know about getting your nose to the grindstone  (which I would think is a painful maneuver), pulling yourself up by the bootstraps (a difficult task for those wearing sneakers), and putting your head down and charging (which could no doubt be REALLY painful). All at the same time? Sounds messy to me.

     But keeping tuned in to the present moment  each passing moment as much as possible will sure go a long way toward keeping your life and work in a happy balance.

Business Timelines

When you quote a price,

                                                                    

do you quote a schedule?

                                                              

     When you tell a story,  do you use a timeline?

     You’re in sales, right?  Of course you are! You own or run a business or professional practice or company department? Then you’re in sales. You work at the top crossbeam of a new skyscraper construction site? You’re in sales.

     You work inside an underground  storage container or facility? You’re in sales? You don’t work at all? You’re in sales. And since now that you’ve found out that you are in fact in sales, it’s important to know how important it is for you to make maximum use of a timeline.

     Why? Funny you should ask. You knew I had the answer, right?  Okay, here it comes. Because a timeline helps make your sales points quicker and simpler. It helps your prospects, customers, bosses, parents (and anyone you need to influence) to understand your frame of reference more clearly and more readily.

     When you propose a fee for providing a service,  for example, you must be prepared to give a target date for completion. In some cases, you can hedge it a bit by estimating 60-90 days or 1-2 hours or 9-10 months, but be quick to support the reason for not being more specific. Specific is best. Always.

     Why? (You knew that was coming, right?)  Here’s why:  For a goal to be a goal instead of just a meaningless “wish,” it needs to be specific, realistic, flexible and have a due date. (And, yes, it must be all four of those things or it is fantasy and fantasy doesn’t get things done!)

     To promise something by a specific date  gives you credibility and a certain amount of accompanying trust, which of course you need to fulfill on or notify the payer as far in advance as possible of the need to extend the time period… and why.

     You would be amazed  at how many people don’t automatically build a timeline into their planning, sales pitch, agenda, project, program, meeting, advertisement, work schedule, new product or service launch, construction or revitalization effort, financial review, or story.

     As a writer,  I find the inclusion of a timeline related to job completion to be essential, but I also find that including a timeline reference inside the actual writing –whether it’s a commissioned book or a brochure, advertisement or website– has value in and of itself.

     Part of the credibility and fascination  of the “story” or “sales pitch” will often actually evolve directly from an integrated timeline. Juxtaposing historic events alongside a biographical story, for example, or as part of “what happened when” in the “About Us” webpage, or as a schedule of events in an ad or brochure can give your presentation the teeth it needs to attract attention and create interest!
